How to Choose a Digital Marketing Agency Without Getting Burned

A 10-point checklist from people who have sat on both sides of the table: the questions to ask, the answers that should worry you and how to compare proposals that look nothing alike.

How do you choose a digital marketing agency?

Choose a digital marketing agency by checking five things before price: proof they have grown businesses like yours, a clear explanation of how they will measure leads (not just traffic), who will actually do the work, what you own if you leave, and a contract you can exit. Then compare proposals on cost per expected lead, not on the length of the services list.

Key takeaways
Judge an agency on leads and revenue tracked, not on traffic or "impressions".
Ask who does the work. A great salesperson is not a great strategist.
Avoid long contracts before results. Month-to-month after setup is the healthy norm.
Make sure you own your website, ad accounts and data from day one.
Before you start

Decide what you are actually hiring for

Most bad agency relationships start before the first call, when the business owner is not sure what they want and the agency is happy to sell them everything. Spend ten minutes on these three questions first.

1. What is the business goal, in numbers?

"More leads" is not a goal. "Twenty more booked jobs a month at under $150 each" is. If you do not know your numbers yet, a good agency will help you work them out in the first call. A bad one will promise "more leads" and report on traffic.

2. Do you need a specialist or a full-service team?

If one channel is clearly your problem (say, your Google Ads are bleeding money) a specialist can be the right call. If leads come from several places and nobody owns the whole picture, a full-service digital marketing agency usually ends up cheaper than three vendors who do not talk to each other.

3. What is your real budget, including ad spend?

Agency fees and ad budget are two separate numbers. Know both before you talk to anyone, so you can compare proposals on the same basis. If a proposal does not separate the two, ask.

The checklist

10 things to check before you sign

Use this on every agency you talk to, including the one you are leaning toward. The goal is not to find a perfect agency, it is to find the one whose weaknesses you can live with.

  • Proof in your industryAsk for case studies with real numbers for businesses like yours. "We work with everyone" usually means they specialize in no one.
  • How they define a leadPhone calls, forms, booked appointments or just clicks? If they cannot explain call tracking in plain English, they are not tracking it.
  • Who does the workAsk to meet the person who will run your account, not the person selling it. Ask how many clients that person handles.
  • Reporting you can readRequest a sample monthly report. If it is 40 pages of charts with no "here is what we did and what happened", walk.
  • Contract length and exitSetup usually takes a few months, but after that you should be able to leave with 30 days notice. Avoid 12-month lock-ins before results exist.
  • Ownership of assetsYour website, ad accounts, Google Business Profile, analytics and content must stay in your name. Get it in writing.
  • Strategy before tacticsA good agency asks about your margins, capacity and best customers before recommending a channel. A bad one has the same package for everyone.
  • Transparent pricingFees and ad spend separated, no undisclosed markups on media, no "management fee" as a percentage of spend without a cap.
  • Communication rhythmHow often will you hear from them, through what channel, and who picks up when you call? Agree on this before you sign.
  • References you can callNot testimonials on their site. Two current clients you can phone. If they hesitate, that is your answer.

Tip: score each agency 0 to 2 on every item. Anything under 14 out of 20 is a pass, regardless of price.

Red flags

Walk away if you hear any of these

None of these are illegal. All of them predict a bad year.

  • "We guarantee #1 rankings"Nobody controls Google. Guarantees mean either fine print or junk keywords nobody searches.
  • "We have a proprietary platform"Often a way to keep your data and campaigns on their system so leaving is painful. Ask what happens to it when you cancel.
  • Reporting on traffic and impressions onlyIf leads are not in the report, leads are not the goal.
  • No questions about your businessIf they quote a price before asking about margins, capacity and service area, the package was built before you walked in.
  • Outsourced work they will not nameWhite-label vendors are common. Hidden ones are a problem. Ask who writes, who builds and who manages ads.
  • Pressure to sign todayGood agencies have more demand than capacity. They do not need a "this week only" discount.

Want a second opinion on a proposal you already have?

Send it over. We will tell you what looks fair, what looks padded and what is missing, even if you end up hiring someone else.

Pricing models

How agencies charge, and what each model rewards

There is no best model. There is a model that fits your situation. The question is always what behavior the pricing encourages.

ModelHow it worksGood forWatch out for
Monthly retainerFixed fee for an agreed scope, billed monthly.Ongoing SEO, content and multi-channel work where consistency matters.Scope creep in both directions. Get the deliverables in writing.
Percentage of ad spendFee is a share of your media budget, often 10 to 20%.Large paid budgets where the agency’s work scales with spend. The incentive is to spend more. Ask for a cap or a flat fee instead.
Project feeOne price for a defined deliverable such as a website or an audit.Builds and one-time work with a clear end. What happens after launch? Maintenance and SEO are rarely included.
Per lead or pay-per-callYou pay only for leads delivered.Testing a new channel with low risk. You rarely own the assets or the data, and lead quality is often poor.
HourlyBilled by time spent.Small, specific tasks.Hard to budget and rewards slow work.
Printed proposals being compared side by side with a checklist
$ / leadthe number to compare
Comparing proposals

Put every proposal on the same page

Agency proposals are built to be hard to compare. One lists 40 deliverables, one lists five, one quotes a retainer and one quotes a percentage of spend. Here is how to line them up.

  1. Separate fees from ad spend. Write down the agency fee and the media budget as two numbers for each proposal.
  2. Ask each agency for an expected lead range. Any serious agency will give you a conservative estimate for month three and month six. If they refuse, that tells you something.
  3. Calculate cost per expected lead. Total monthly cost divided by expected leads. This is the only line that makes a $2,500 proposal and a $6,000 proposal comparable.
  4. Weigh the exit terms. A cheaper agency with a 12-month lock-in is more expensive than a pricier one you can leave in 30 days if it is not working.
  5. Check what you keep. Content, pages, ad accounts and data you own are assets. Things you rent are not.

If you want a neutral set of eyes on the proposals you have, we will review them without charge. The offer stands even if you hire someone else.

The first 90 days

What a good start looks like

Use this as a benchmark once you have signed. If you are not seeing these milestones, ask why.

1

Days 1 to 30: measurement

Call tracking, form tracking and analytics are set up and tested. You get a baseline report showing where you started. Nothing else counts until this exists.

2

Days 31 to 60: foundation

Website fixes, landing pages, Google Business Profile, ad account structure and the first content pieces go live. Paid campaigns start producing leads.

3

Days 61 to 90: first real report

You see cost per lead by channel, early ranking movement and a plan for the next quarter based on what the data showed, not what the sales deck said.

I had an exceptional experience with Nik from REALTOP.com and cannot recommend him highly enough to anyone looking for a knowledgeable, professional, and results-driven digital marketing agency. I discovered REALTOP.com through Instagram, and Nik generously offered a complimentary Zoom consultation to review my PPC (Pay-Per-Click) advertising campaigns. During our conversation, he identified key issues, walked me through his findings in detail, and provided genuinely valuable insights into opportunities for improvement. What impressed me most was his willingness to share his expertise so openly. He did not gatekeep his knowledge, pressure me into purchasing services, or turn the conversation into a sales pitch. Instead, he approached the consultation with transparency, integrity, and a genuine desire to help. Nik demonstrated an impressive depth of knowledge in PPC advertising, paid media strategy, and digital marketing optimization. His ability to break down complex campaign issues into clear, actionable insights reflected both his technical proficiency and his understanding of what drives effective digital advertising performance. Beyond his expertise, Nik's kindness, patience, and professionalism made the entire experience exceptional. It is rare to encounter a digital marketing professional who combines such strong technical knowledge with genuine humility, generosity, and a client-first mindset. He made me feel valued, respected, and comfortable asking questions, without any pressure or obligation. If you are looking for a digital marketing agency that understands PPC campaign optimization, Google Ads performance, paid advertising strategy, and sustainable digital growth, I highly recommend checking out REALTОP.com and connecting with Nik. His willingness to provide meaningful insights before ever asking for business speaks volumes about his character and approach to client relationships. I left the consultation with a clearer understanding of the issues affecting my PPC campaigns, valuable strategic insights, and a genuinely positive impression of both Nik and REALTOP.com. The combination of expertise, transparency, professionalism, and exceptional kindness made this an outstanding experience. Thank you, Nik, for your time, generosity, and willingness to share your knowledge. REALTOP.com made an excellent first impression, and I would confidently recommend Nik to anyone seeking expert guidance in PPC advertising and digital marketing. This is the kind of professionalism and integrity that sets a business apart.

What I particularly appreciate about RealTop is Nic's personal approach and his genuine interest in supporting small businesses. With Nic, it's about so much more than making a sale. He takes the time to understand the people behind the business, their vision and where they want to go. He's refreshingly down-to-earth, straightforward and genuinely invested in helping others succeed. What really sets Nic apart is his ability to stay on the cutting edge of today's innovations while having the instinct and foresight to recognize what's coming around the corner. That combination of personal attention, real-world understanding and forward thinking is rare. Nic brings something to the table that technology alone cannot replace: genuine human connection and a sincere interest in seeing others grow. I highly recommend Nic and RealTop.

I had Realtop help with our Google Ads account, and Nik was extremely professional throughout the process. He did an excellent job analyzing the account and quickly identified technical issues that were holding our campaigns back. He provided practical, actionable recommendations to improve performance and took the time to explain everything clearly. On a personal level, I felt very comfortable asking questions and digging into the details without ever feeling rushed. What stood out most was that I got a people-first feeling from the team, rather than a business-first approach. That's something many agencies seem to miss these days. I highly recommend Realtop to anyone looking for knowledgeable, honest, and genuinely helpful Google Ads support and management.
FAQ

Questions owners ask when choosing an agency

These are the questions we hear on nearly every first call. If yours is not here, ask it and a strategist will answer.

What questions should I ask a digital marketing agency?

Start with these: What results have you produced for businesses like mine? How do you define and track a lead? Who will run my account day to day? What do I own if I leave? What are your contract terms? What would you do in the first 30 days? The full list is in the 10-point checklist above.

How much should a small business pay a digital marketing agency?

It varies with your market and the channels you run. The useful question is not "how much" but "how much per lead." Ask every agency for an expected lead range and divide your total monthly cost by it. A proposal that costs more but produces leads at a lower cost per lead is the cheaper one.

Should I hire a local agency or does location not matter?

Location matters less than it used to, since almost all the work is remote. What matters is whether the agency understands your market and your customers. That said, an agency that knows your region can be useful for local SEO, and being in the same time zone makes communication easier.

Is a long contract always a red flag?

Not always. SEO in particular needs a few months of setup before results show, and a short initial term protects both sides. The red flag is a long lock-in with no performance review built in, or one that starts before any work has been delivered.

What is the difference between a digital marketing agency and an advertising agency?

An advertising agency focuses on campaigns and creative. A digital marketing agency also builds the long-term assets: rankings, website, reviews, email list. Our comparison of digital marketing vs advertising agencies goes into the details.

Can I just hire a freelancer instead?

For a single channel and a limited budget, yes, a good freelancer can be excellent. The risk is capacity and continuity: one person who gets sick, busy or bored takes your marketing with them. We compare the options in should I hire someone for SEO.

How do I know if my current agency is doing a good job?

Look at your report. If it shows leads by channel and cost per lead, and both are trending the right way, they are doing their job. If it shows traffic, impressions and "engagement" and you cannot find the leads, ask for them. If they cannot produce them, that is your answer.

How does REALTOP fit this checklist?

We built this page to be useful whether or not you hire us, so hold us to it. We publish case studies with numbers, track calls and forms from day one, work month to month after setup and leave every asset in your name. Our full-service digital marketing agency page covers what we do.
